What does an AI consultant actually do? A plain-English answer

An AI consultant helps a business decide where AI genuinely helps, where it does not, and in what order to do the work — then either hands over a written plan or stays to implement it. The job is mostly judgement, not technology. If a consultant's first move is a product demo instead of a question about your workflow, that is a sign of the wrong kind of consultant.

The actual work, in order

1. Listening to how the business runs today — the real workflow, not the org chart version. Where information moves by hand, where decisions get made, who is actually involved.
2. Separating what is a process problem from what is an AI problem. Most "we need AI" requests I hear are actually missing rules, missing ownership, or a workflow nobody has written down. AI cannot fix those; it makes them faster and more visible.
3. Ranking the opportunities that are left by frequency, impact and how much judgement the task involves — the same four-question test I use for automation generally.
4. Designing the guardrails — what the AI is allowed to read, what it may propose, what needs a human's approval before it goes out.
5. Either handing over the plan, or building it. A consultant should be honest about which one you are paying for.

What an AI consultant is not

Not a vendor for a specific AI tool. Not someone who promises a transformation without seeing your systems. Not a substitute for your team learning to work differently — the consultant designs the change; your people have to run it afterwards.

How to tell a good session from a wasted one

A good session ends with a written, ranked answer you could execute without the consultant. A wasted one ends with excitement and no next step. I structure my own Strategy Sessions around the first outcome, on purpose.
