An AI consultant decides what should be built, why, and in what order. An automation agency builds it. If you already know exactly which workflow to automate and what the approval rules are, hire the agency. If you do not — and most businesses do not — the decision comes first, and it is cheaper than a wrong build.

Where the two overlap, and where they do not

I run a software company, so I am in an unusual position: I can build. That is exactly why I keep the diagnostic separate from the delivery. An agency's incentive is to build something. A consultant's job is to tell you when the answer is a simpler rule, a clearer owner, or nothing at all. Both roles are legitimate. Confusing them costs money.

Signs you need the consultant first

• Different people in the business describe the problem differently.
• Nobody can say who approves the action the automation would take.
• A previous pilot worked in the demo and died in production.
• You have a list of AI ideas and no ranking.

Signs you can go straight to an agency

• The workflow is documented: trigger, inputs, decisions, exceptions, output.
• The approval rules are written down, including thresholds.
• You have a named owner for the process after go-live.
• You can measure the before and after.

What happens when you skip the decision

The agency builds what you described, which is the workflow as you imagined it rather than as it runs. The first exception breaks it. The team goes back to WhatsApp. The invoice is still due. I have watched this from both sides.
