AI consultant vs business consultant: what's the difference?
A business consultant looks at strategy, operations, positioning and growth broadly. An AI consultant asks the same questions but filters everything through what AI and automation can realistically change right now. In practice the two overlap heavily — I do both, because a workflow decision and a growth decision are usually the same decision seen from different angles.
Where they overlap
Both start with the same discipline: understand the business before recommending anything. Both should be honest about what will not move the needle. Both are worth less if the person has never operated a business themselves — advice from someone who has only advised, never run payroll or watched a pilot fail, tends to be theoretical.
Where they diverge
A general business consultant might recommend a pricing change, a new market, a restructured team. An AI consultant is narrower on purpose: is there a repeatable task here that AI or automation can take over, and what changes in the business if it does. If the honest answer is "your problem is positioning, not automation," a good AI consultant says so and either refers you out or widens the engagement.
Which one you need
If the problem is "we don't know where AI actually helps us," start with an AI consultant — the diagnostic is faster and cheaper than a broad strategy engagement. If the problem is bigger than that — pricing, market, team structure — a business consultant with operating experience is the right call, and AI will usually be one part of a larger set of decisions, not the whole answer.
My own position
I run software companies and take on both kinds of engagements, because in most SMEs the two questions cannot be separated cleanly. What I will not do is sell an AI engagement when the real problem sitting underneath is something else entirely.
