What should a UAE business automate first? A practical decision framework
Automate the step that is repeated most often, touched by the most people, and already measurable — which in most UAE SMEs is the point where someone copies information from WhatsApp, email or a spreadsheet into a system. Not the most impressive step. The most expensive one.
Why the first automation usually goes wrong
The first automation most businesses attempt is the one a vendor demoed. It is rarely the one costing them money. Inside my own companies, and in the businesses I work with, the expensive step is almost never the visible one. It is the quiet copy step: the quote typed from a chat into the ERP, the lead written into a sheet after the call, the delivery confirmation that gets forwarded to three people.
Four questions, in order
- How often does this happen? Daily beats weekly. A step that runs fifty times a day is worth automating even if it takes two minutes. A step that runs twice a month is not, however painful.
- How many people or systems touch it? Every handoff is a place where information is delayed, lost or retyped. Three touches is a strong candidate.
- Can we measure it today? If you cannot say how long it takes or how often it fails, measure for two weeks before automating. Otherwise you will never know if it worked.
- Is there a decision inside it? If yes, do not automate the decision. Automate the preparation, route the decision to its owner, then automate what follows. Steps with no judgement inside them can be automated fully.
What this looks like in practice
For a trading business I worked with, the answer was not the AI reply bot they asked for. It was the quotation: enquiry in WhatsApp, price looked up, approval by the manager, quote sent, ERP updated. Five touches, dozens of times a day, and a decision in the middle. We automated the lookup and the sending, and put the approval on the manager's phone.
What not to automate first
Anything with an unwritten rule. Anything your best person does from memory. Anything you have never measured. Those become automation projects that get switched off within a week.
